Owners ask for help with the wrong label often enough that it is worth laying out the 5 kinds of outside help, what each one does and does not do, and how I fit.

Fractional executive. Sits in a seat. Embedded with the team, represents the company, makes decisions and leads people, part-time and without a set end date. Right when the company needs senior operating capacity it cannot yet afford full-time: an integration, a growth run that outpaced the org chart, a leadership gap.

Consultant. Outside the team, with a defined scope and an end date. Diagnoses, recommends, sometimes builds. Does not represent the company and does not lead its people. Right when the problem is bounded and the team can carry the answer once it has it.

Interim executive. Full-time in a seat until a permanent hire arrives. Represents the company, leads the team, keeps the lights on through a transition. Right when a seat is empty and the business cannot wait.

Coach. Works on the person, not the business. No scope in the operation, no authority, no decisions. Right for developing an owner or a manager over time.

Advisor. A standing outside voice for the person at the top. Perspective and challenge, no operating role. Right for the decisions the owner otherwise makes alone.

Where I sit

I work across 4 of the 5, and I do it deliberately, because the split is where owners get badly served. A consultant hands over a plan and leaves before it meets the week. A coach develops the manager without touching the conditions that manager works inside. A fractional executive fixes the operation and leaves the owner no wiser about how.

So an engagement with me is one system applied in whatever shape the company needs. Consulting on the business: financials, the 7 conditions people work in, and a scored read on what deserves attention. Coaching for the owner and the leadership team from kickoff, inside the real work rather than beside it. Advisory on the calls the owner carries alone. And when the company needs someone in the seat, fractional or embedded, with real accountability while I am there and a plan for the seat not to need me.

The one I do not do is interim. If a seat is empty and needs a full-time body next Monday, that is a different search.

How to choose

Ask what has to be true when the help leaves. If the answer is “we have a plan,” hire a consultant. If it is “the seat is filled,” hire interim. If it is “the owner thinks differently,” hire a coach. If it is “the business runs better and the team can keep it that way without the outside help,” that is the combination, and it is the only version I sell.
